Ask entrepreneurs how they go about disrupting a market, and you'll hear that startups seem to succeed on the basis of trial and error, stumbling upon innovation. But as we've seen, there is more than this to a successful startup when the startup in question is a decoupler. Having observed many startups at close range, I've distilled a formula that all successful decouplers follow in one form or another, often without realizing it. Entrepreneurs intent on decoupling tend to zigzag furiously, and not every twist and turn can be explained rationally (nor is that even necessary). But the underlying logic of the successful ones is sound, and it forms the basis of a recipe to decouple. While never a guarantee of success, it is possible to engineer it. I began the chapter by showing that we can engineer business model innovation by stacking three layers. The first layer is the traditional way of doing things, the standard business model. Here, incumbents enjoy an advantage relative to startups, since you know this layer better than they do. While they might certainly know how your business works, in many instances they will never know it as well as you do. You should leverage this advantage, building on your strengths. In the next layer, digitization, you might enjoy an advantage if you replicate your business online and deliver more benefits to customers than downsides. Otherwise, startups performing the same process might hold an edge. In the last layer, incremental innovation can tip the advantage in favor of the player who comes up with the most innovative addition to the two previous layers. In some cases, the proposed innovation might be so dramatic that it completely alters the nature of the business. Wikipedia's last layer of innovation, using crowdsourcing to write and review articles, departs significantly from traditional print encyclopedias such as Britannica and even digital versions such as Microsoft Encarta.
